$PLAY TGE - Post-Mortem Report

A technical post-mortem covering the Metaplex Web2 gating misconfiguration that allowed 24 wallets to claim $PLAY tokens early, its impact on launch price, and the remediation steps taken.

This Post-Mortem concerns the technical issues that enabled Metaplex $PLAY presale participants to claim tokens early. The Play Solana team will separately share the context regarding the 30% airdrop cut and its proposed plan to address the community's concerns.

1. Executive Summary

On 14 November 2025, prior to the official $PLAY claim opening time of 12:30 UTC, a subset of Metaplex Genesis $PLAY presale participants were able to claim their tokens early due to a Metaplex Web2 gating misconfiguration in the token claim site. A total of 24 wallets prematurely claimed 7,479,160 $PLAY.

All wallets involved were legitimate presale participants in the Metaplex Genesis Allowlist or General Access Sale.

The on-chain Genesis program was not exploited. No smart contracts or PDAs were compromised. The issue was isolated to a single Web2 API validation path that allowed presale participants, through manually constructed transactions and local time manipulation, to bypass the intended claim-time lock.

The unintended early circulation of 7,479,160 $PLAY interacted with a Raydium pool that was still single-side and operating at minimal depth. Because the majority of planned liquidity had not yet been deployed, even this small number of wallets trading relatively modest volumes caused outsized price disruption. Early selling displaced the intended launch price, pulling the pool down to approximately $0.015 instead of the planned $0.03.

2. Scope of Impact

24 participant wallets on the Metaplex Genesis Allowlist or General Access Sale were able to claim prior to 12:30:00 UTC (from 10:12:53 to 12:01:06 UTC).

Total unintended token claims - 7,479,160 $PLAY:

  • 4.9861% of total presale allocation
  • 2.3211% of total presale + airdrop supply

The unexpected token circulation enabled early selling at a moment when the majority of the planned liquidity had not yet been deployed. This sequence displaced the intended launch price of $0.03, which settled around $0.015 once the early claimants began selling. For reference, the Genesis Allowlist price was $0.016 and the Genesis General Access sale price was $0.02.

4. Technical Root Cause Analysis

Metaplex's investigation determined that the premature claims resulted from three failures in Web2-level validation, not from any onchain issue.

1. UI Date Validation Bypass

The frontend relied on local system time to display claim availability. Some pre-sale participants manually changed their system clock to bypass UI-level gating.

2. Backend API Validation Error

A critical Web2 endpoint incorrectly validated the original onchain claim date (Oct 27) rather than the updated off-chain claim date (Nov 14). Properly constructed transactions using custom RPC calls were therefore accepted.

3. On-Chain Program Constraints

The Genesis program retained its original claim date configuration. The Web2 gating layer was intended to override claim timing logic. The faulty API path bypassed this off-chain enforcement.

Technical Conclusion

The incident was not an exploit of the Genesis program. No PDAs or private keys were compromised. Presale allocations remained intact; no user wallets were compromised. The vulnerability existed only in the Web2 claim-site gating logic implemented by Metaplex.

5. Remediation Actions

Metaplex implemented the following corrective measures:

  • Patched the faulty API endpoint to validate the correct off-chain claim date.
  • Applied a Cloudflare hard block to stop all claim requests during investigation.
  • Re-deployed corrected backend logic ensuring consistent date enforcement.
  • Validated all claim flows prior to re-enabling the claim process.
  • Committed to eliminating Web2-only signer validation for future Genesis deployments.

6. Impact on Market Price

The price behavior observed on the market in the minutes preceding the official claim window was a direct consequence of the interaction between the unintended early circulation of 7,479,160 $PLAY which allowed for early selling into temporarily illiquid conditions of the only Raydium pool at that time.

Play Solana created an initial Raydium preparation pool on 13 November, seeding USDC 10,000 to establish the pool structure and to anchor an indicative pre-launch price of $0.03. The final dual-side liquidity injection was scheduled by the Play Solana team to occur shortly before 12:00:00 UTC on 14 November (30 minutes before the claim was scheduled to go live). This injection was executed at 11:59:06 UTC, bringing the pool to approximately USD 1,000,000 TVL. For reference, both the initial single-side pool reservation and the subsequent liquidity injection are commonly required by major market participants in token listings.

Despite the small number of wallets involved (24) and the limited volume of prematurely circulated tokens (7,479,160 $PLAY, accounting for 4.9861% of the total presale allocation), the selling activity that occurred just moments before the majority of planned liquidity was deployed meant early sellers interacted with a market with minimal pre-seeded depth, i.e., this selling occurred in a market structure that had been intentionally kept thin solely for the coordinated launch process. This prematurely triggered price disruption and displaced the intended launch price, causing the final liquidity injection to settle around $0.015 rather than the planned $0.03. For reference, the Genesis Allowlist price was $0.016 and the Genesis General Access sale price was $0.02, meaning the unintended early selling occurred at price levels below every intended launch reference.

This sequencing explains the initial price movement: an unintended early supply interacting with a low-depth market. When claims officially opened at 12:29:59 UTC, additional selling pressure moved the price down by an additional 50%, to approximately $0.008 by 12.31 UTC.

7. Conclusion

The premature $PLAY claims were the result of a single Web2-level validation failure in the Metaplex claim-site backend. Although the underlying Genesis program and onchain infrastructure functioned as designed, the misconfigured API path allowed 24 legitimate presale participants to bypass the intended claim-time lock. This created an unintended early circulating supply of 7,479,160 $PLAY.

Because these premature claims occurred moments before the Play Solana team's planned liquidity deployment, early selling interacted with a Raydium pool that had been configured by Play Solana as a single-side pool at minimal depth as part of its pre-launch preparations. The existence of unexpected token circulation, and not the volume of tokens nor the number of participants, was the primary driver of the outsized market impact prior to the claim window officially opening.

While the incident introduced short-term volatility and community uncertainty, presale allocations remained intact, no user wallets were compromised, and no on-chain logic was exploited. The lessons learned have already led to establishing clearer guidelines for firmer controls around claim-time enforcement, stronger Web2/Web3 boundary validation, and improved cross-team launch coordination.

An investigation is ongoing to determine the origin and ownership of the wallets involved in the premature selling activity, with the intention of referring the matter to the competent authorities once attribution is established.

This post-mortem reflects a shared commitment to transparency and operational maturity. Both Play Solana and Metaplex remain aligned on strengthening infrastructure, maturing processes, and ensuring the reliability expected for future large-scale token launches on Solana.

This section documents all wallets that executed premature $PLAY token claims by interacting with the Metaplex Genesis PDAs before the official claim start time of 12:30 UTC on November 14, 2025.
